I've been trying to convert users to have a samba password by doing the following:

smbpasswd USER

then I get this

New SMB password:
Retype new SMB password:
Failed to find entry for user USERX.
Failed to modify password entry for user USERX

What am I not doing right?

smbadduser is a wrapper script that makes it easier:
smbadduser unixid:ntid

Or you can use the following syntax in order to add a new user and set the password.
smbpasswd -a username
