when you first start gaim, before you log in to any accounts, there's a button called accounts. click that button. highlight one of the accounts and click the modify button.
under the User Options sections there's a thing called buddy icon. click the open button and search for an image to use. then click the save button. note that some accounts have restrictions on what the buddy icon can be (file size, image size, etc. restrictions).
